This research note reviews the published evidence on sales-to-delivery handoff costs and publishes the full design of our flagship study before any data are collected: research questions, population, recruitment, instrument structure, measures, analysis plan, and limitations — including the affiliation of this publication’s publisher. Findings will be published in Q4 2026 with the instrument and aggregate tables.
1. What this document is
Our editorial policy commits that findings will not be published without a documented methodology, a defined sample, limitations, and source notes. This note is the first half of that commitment: the complete design of the flagship study, The Cost of Sales Handoffs, published before data collection so the method can be examined — and criticized — on its own.
It contains two things. First, a review of what published research already establishes about the boundary between selling work and delivering it. Second, the study design itself: what we will ask, of whom, how we will recruit, what we will measure, how we will analyze it, and what the results will and will not be able to claim.
One disclosure belongs in the first section rather than the last. This publication is published by Repcora, the company building the Valira sales management platform. The study is designed at the category level — no product names appear in the instrument — and the mitigations for that conflict are described in section 8.
2. What published research already shows
The coordination problem at the selling–delivery boundary is documented, not folklore. Kingsman and colleagues described customer enquiry work in make-to-order companies as a multi-stage decision process spanning specification, estimating, capacity, price, and lead time — and warned that poor coordination between sales and production at the enquiry stage produces confirmed orders that are delivered late or at a loss.1
A 2023 systematic review of delivery-date setting in engineer-to-order environments reached a compatible conclusion from the other direction: reliable promises require cross-functional coordination and formalized process, and the tools available to practitioners lag the need. Research on ERP fit in make-to-order firms likewise found meaningful gaps between generic system functionality and the decision support these boundaries demand.23
Sales research has flagged the same seam. A 2018 agenda-setting article in the Journal of Personal Selling & Sales Management argued that the alignment of sales with operations management is understudied relative to its operational importance — an explicit call for more evidence of exactly the kind this study is designed to gather.4
And what is sold demonstrably shapes what must be delivered. Peer-reviewed work in the Journal of the Academy of Marketing Science found that selling certain add-on services in B2B software can unintentionally hinder customer onboarding — direct evidence that commercial decisions made before award change execution outcomes after it.5
Finally, knowledge-management research offers a caution for anyone who believes a handoff form solves the problem: explicit records transfer facts, but much of what a delivery team needs is contextual knowledge that static documents carry poorly.6
3. What the published record does not show
We did not identify a peer-reviewed, category-neutral study that quantifies the operational cost of sales-to-delivery handoffs across industries: the hours of rework, the delay days, and the error rates attributable to information lost at the award boundary. Claims of that shape circulate widely, but the ones we found originate in vendor marketing rather than documented research.
Practitioner accounts are consistent enough to take seriously. In separate discussions, customer-success and delivery practitioners describe receiving incomplete context at handoff, asking customers to repeat discovery, and improvising structure the process should have carried. These are self-selected anecdotes and cannot establish prevalence or cost — which is precisely the gap between the qualitative record and a measured one.78
That is the gap this study addresses. Not whether handoffs can fail — the literature and the field agree they can — but what the failure costs in the ordinary case, which information is most often missing, and which practices are associated with less drag.
4. Research questions
The study asks four questions, held deliberately at the category level:
- RQ1 — At the moment of award, which information do delivery-side teams most often lack, and which missing items force re-contacting sales or the customer?
- RQ2 — How much operational drag do practitioners attribute to handoff information loss, measured as self-reported rework hours and delay days on a recent, specific job?
- RQ3 — Which handoff practices — structured conversion, required fields, joint award reviews, shared records — are associated with fewer reported handoff defects?
- RQ4 — Is operating-model continuity (delivery working in the same connected record as sales versus reconstructing context across systems) associated with lower reported drag?
5. Study design
The study combines a structured practitioner survey with a smaller set of semi-structured interviews. The population of interest is practitioners in B2B organizations that sell configured, quoted, or engineered work — the settings where an award creates delivery obligations — across sales, sales operations, project and delivery management, and customer success roles.
Recruitment will run through The SMP Briefing subscriber list, professional communities where participation is permitted, and direct outreach. Participation is voluntary and uncompensated, responses are collected without respondent-identifying fields in the analysis dataset, and the survey instrument will be published alongside the results.
Ten to fifteen interviews precede and follow the survey: before fielding, to test that the instrument’s terms mean the same thing to practitioners that they mean to us; after fielding, to add context to patterns the survey surfaces.
- Instrument section A — context: industry, role, organization size, and what an award typically creates (project, order, implementation, engagement).
- Instrument section B — the most recent completed job: information completeness at award, re-contact events, rework hours, and delay days, anchored to one specific case to limit recall drift.
- Instrument section C — practices: how the handoff is performed, what is required before delivery accepts, and where the delivery team reads the sale’s history.
- Instrument section D — systems context: how many systems hold the job’s record between quote and closeout, asked without naming any vendor.
6. Measures and definitions
Findings are only as honest as their definitions, so the study fixes them in advance:
- Handoff defect — an item of information required to execute the awarded work that was missing, incorrect, or discoverable only by re-contacting sales or the customer after award.
- Operational drag — the respondent’s estimate of rework hours and delay days on the anchor job attributable to handoff defects, reported separately, never combined into a single invented ‘cost’ figure.
- Structured conversion — an award step that creates the delivery workspace from the accepted commercial record, as opposed to notification by message, meeting, or forwarded documents.
- Continuity context — whether delivery-side respondents report working in the same record sales used, a connected system, or disconnected systems requiring reconstruction.
7. Sampling honesty and analysis plan
The sample will be self-selected practitioners, not a probability sample of any population, and the analysis will treat it that way. Survey methodology’s standard caution applies: estimates from non-probability samples rest on assumptions that sampling theory does not supply, so results will be reported as descriptive of respondents — never as population estimates or an industry benchmark.9
The analysis plan is correspondingly modest. We will report distributions, not just averages, because handoff drag is likely concentrated in a minority of jobs; compare subgroups — by role, industry, practice, and continuity context — with effect sizes and honest uncertainty; and make no causal claims, because a cross-sectional survey cannot support them.
Publication will include the instrument, the definitions above, response counts for every reported figure, and aggregate tables sufficient for a skeptical reader to check our summaries against the data.
8. Limitations and conflicts, stated in advance
The limitations are structural and worth naming before a single response exists. Self-selection likely over-recruits practitioners with strong handoff experiences in either direction. Self-report and recall introduce error that anchoring to one recent job reduces but does not remove. Role perspective matters: sales and delivery may describe the same handoff differently, which is itself a finding the design captures by recording role.
The conflict of interest is equally structural: the publisher builds a product whose thesis is operating-model continuity, and RQ4 tests a continuity association. The mitigations are the ones this document performs — a category-level instrument with no product names, the design published before fielding, the instrument and aggregate tables published with the results, findings stated as associations among respondents rather than causal or comparative product claims, and the corrections policy applying to this study as to everything else we publish.
9. Timeline and participation
The instrument will be finalized and interview-tested in September 2026, fielding runs October through November, and publication is targeted for Q4 2026 — the commitment already stated on this site’s research program.

Will the underlying data be available?
Aggregate tables and response counts will be published with the findings. Respondent-level data will not be released, and no respondent-identifying fields enter the analysis dataset.
